What it means for retail and category teams
Retailers commonly describe roles such as destination, routine, convenience and seasonal. A destination category is one shoppers choose the store for, so price perception and availability matter more than margin percentage. A convenience category exists to complete the basket and can carry more margin. The role is a planning decision agreed with leadership, and it shapes range depth, pricing stance, promotional investment and space.
Stakes / 02
Why it matters
Without an agreed role, every category is judged on the same scorecard, usually margin percentage or sales growth. That pushes teams to squeeze margin out of the categories that bring people in, and to over-invest in categories that were only ever meant to round out the trip. Naming the role first gives each category the right yardstick.

Illustrative example
The business and figures are illustrative. None of it is customer data.
| Item | Measures | Result |
|---|---|---|
| Vitamins (Role: destination) | Gross margin: 38% vs 40% plan; Transactions with vitamins: +9% | Doing its job |
| Gift sets (Role: seasonal) | Gross margin: 46% vs 42% plan; Sell-through: 67% (1,200 of 3,600 left) | Missed its role |
The category below its margin plan is the one doing its job.
Read the example as text
A pharmacy group treats vitamins as a destination category and gift sets as seasonal. At the quarterly review, vitamins run at 38% gross margin against a 40% plan, and transactions that include vitamins are up 9%. For a destination category that is an acceptable trade. Gift sets run at 46% margin against a 42% plan, but 1,200 of the 3,600 units bought are left at season end. Sell-through is the measure for a seasonal role, so gift sets missed despite the margin.
Questions / 04
Common questions
What are the main category roles?
A common set is destination, routine, convenience and seasonal. Destination categories are ones shoppers choose the store for. Routine categories are bought regularly and balance sales and margin. Convenience categories complete the basket and can carry more margin. Seasonal categories peak around an event or time of year.
How does a category's role change how it is measured?
A destination category is judged mainly on traffic, availability and price perception, so it can run below the store's average margin. A convenience category is judged more on margin. A seasonal category is judged on sell-through and on how little stock is left when the season ends.
Who decides a category's role?
The role is a planning decision agreed with commercial leadership, usually from shopper data: which categories bring people into the store, how often they are bought and what else is in the basket. It is set before the range, pricing and promotional plans, because those follow from it.
