Each decision lands on the log with its reason

Meaning / 01

What it means for retail and category teams

Most retail teams can say what a price or an order ended up being; far fewer can say who decided, when, what the alternative was and why. A decision record captures that at the moment of commitment. Because it holds both the committed figure and the recommended one, over time it shows where human judgement consistently departed from the model, and in which direction.

Stakes / 02

Why it matters

A decision record is the audit trail for commercial policy. It shows who committed what and when. It shows where people consistently adjusted recommendations, which is the evidence for tuning guardrails and models. And a new team member can read it to learn how the team decides.

How Twelfth handles this

twelfth keeps every recorded decision in the Decisions log, a timeline that can be searched by title, product, SKU or supplier and exported. Entries are read-only. New decisions are appended and existing entries cannot be edited.

Example / 04

Illustrative example

The business and figures are illustrative. None of it is customer data.

Winter season: share of stock marked down
ItemStock marked downResult
220 lines bought as recommended14%
40 lines buyers cut by 15%6%Forecast ran high

The lines buyers trimmed needed less than half the markdown, so the forecast for them gets adjusted.

Read the example as text

Over a winter season, buyers commit 260 seasonal buys. On 40 of them they cut the recommended quantity by an average of 15%. At season end, 6% of the stock on those 40 lines was marked down, against 14% on the 220 bought as recommended. The record shows the forecast ran high for that group, and the team adjusts it for next winter.
